Scoping Operational AI Without the Hype
A short checklist for operators who want measurable automation instead of experiments that stall after kickoff.

Start from workflows not platforms
Write down the three workflows that burn the most hours each week. For each one capture inputs, approvals, systems touched and where errors show up. If you cannot name the workflow you should not buy software yet.
Separate training from build
Month one should produce shared vocabulary on how work actually happens: who owns decisions, where data lives and what good looks like. Month two should ship working automation beside real operators so adoption is observable.
Define one leading metric per workflow
Examples include hours returned per week, rework rate or turnaround time. Pick something leadership agrees on before screens change.
Keep humans on judgment calls
Automate routing and retrieval first. Leave exceptions pricing disputes and policy interpretation with people until the baseline system is stable.
